Q&A with Anese Cavanaugh, author of Contagious Culture

As a fantastic follow-up to Mindy Hall’s Q&A early this month, Anese Cavanaugh is here to continue the conversation of living with intention – both in work and life – and even takes it a step further with “how you show up matters.”
Anese is the award-winning creator of the IEP Method® (Intentional Energetic Presence®) as well as an advisor and thinking partner to leaders and organizations committed to creating significant positive impact, authentic leadership, and healthy cultures. Cavanaugh built the IEP Method to help people unlock even greater leadership potential, collaborate more inspiringly, create more openly, intuit more bravely, and lead more joyfully and effectively.

PAUL: Let’s start with the first word in the title of your book: Contagious Culture. How can leaders be contagious?
ANESE: First, it’s important to remember that we are having impact in every moment – either positive and contributory, negative and depleting, or beige (nothing, just blah). And that impact is contagious. It ripples. It affects others. People take our lead and will “match” our energetic state. (Even unconsciously.)
The leader sets the tone by the mood and energy he or she brings into the room or into any conversation. Simplest way to look at this is that we’ve (likely) all had the experience of being in a conversation with someone else where we’re in a good “space,” the person we’re talking with isn’t, and all the sudden (or slowly) we start to feel our mood, our space, and energy shift/drop/deplete. We’ve just matched that person’s energy. Their energy is contagious. People do it with us, we do it with them. We’re all contagious. This super power can be used for good or evil.
You’ll also see contagious leadership in terms of the way someone talks about another person or a situation – the strongest energy will often “win,” so often times something that starts out as a somewhat neutral conversation will turn either highly positive or negative based upon the leader’s opinion and energy on the topic/person.
Assumptions, gossip, beliefs, talking smack, talking beautifully, focusing on the negative, focusing on the positive, complaining or leading, taking an “author” stance or a “victim” stance – these are all contagious and can catch on like wildfire.
 
PAUL: Can you describe what intention means to you and how to best practice it?
ANESE: To me an intention is putting my mind to what I want to have happen. It is claiming emotionally/mentally/energetically what I want to happen in this next moment, this next meeting, this next conversation, this project, this relationship, etc. It doesn’t mean it will always, but when I set the intention and show up in a way that supports it, I’m much more likely to create that outcome.
You can set intentions at the beginning of the day or before any meeting or conversation for what you want to have happen, how you want to feel, the impact you want to have –anything. It can be as simple as the thought and internal proclamation, or you can go through the process of writing it down. You can set intentions with your partner (personal or professional), with your team, or with your clients. I even set them with my kids. One of the three components of the IEP Method® (Intentional Energetic Presence®) is the “ability to create intentional impact.” There is a “5-Steps to Creating Intentional Impact” framework that I teach in our courses and also in the book Contagious Culture.
 
PAUL: Please share three of your most powerful teaching ideas.
ANESE: 1. How you Show Up matters. Your presence is your impact. No matter how brilliant you are or high level your position, if your presence is such that it leaves people feeling anything less than safe, connected, and inspired – your brilliance will only take you so far. And it works the other way; you can always optimize impact and results by being even more aware and intentional of how you Show Up and how you impact others. Small shifts go far. Who you want to be and how you Show Up communicates far more than skills. To quote the lovely Maya Angelou, “People may not remember exactly what you did, or what you said, but they will always remember how you made them feel.” This speaks to the intention, energy, and presence of the leader.

The Leadership Trifecta: Impact + Self-Care + People. In my work I’ve found there are generally three types of leaders:

the one who is great at their craft and creating impact and results; however, they’re burnt out, exhausted, and compromising their own well-being and self-care and personal relationships. (Has “impact” but not “self-care.” Not sustainable.)
the leader who is great with self-care and “balance” but is not great at creating impact and results and not that effective. People like them, but they just don’t get it done. (Has “self-care” but not “impact.” Not sustainable.)
the leader who has the impact AND self-care piece down; however, they leave “dead bodies” wherever they go (worst case scenario), or they’re just not great at influencing others and getting people to follow them. This is the kind of leader who does great things but at the cost of people, morale, and cultural health. This is also the kind of leader that people follow because they HAVE to (job, paycheck, etc.) vs. they WANT to (inspired, on purpose, safe, etc.) (Not sustainable.)

You need all three elements. They don’t have to be perfect. But being in awareness and in process helps a lot.

The IEP Method® itself is another powerful component of what I teach. Too much to go into here (see book or another program), but the idea is that we have huge influence over how we Show Up and our Intentional Energetic Presence, and there are ways to set us up to do this well. Those ways are in the IEP Methodology.

 
PAUL: If you had an audience full of new professionals, just joining an organization, what advice would you give them?
ANESE: How you Show Up matters. Period. For yourself AND for others.
This includes for other people in leadership and collaboration, but even more so for yourself so you can Show Up well and sustainably and cleanly for others.
For you (and ultimately for them): Take care of yourself. Do whatever you need to do to make sure that your body, your mind, your heart, and your spirit are in good shape so that you can lead well, feel good, and be the best instrument of change possible.
For them (and ultimately for you): Be intentional about your impact. Be in service of the other person or the team or the work you’re doing. Get out of your own way in terms of fear or ego and “am I doing it right” and focus on what will serve this human most.
When you have the foundational IEP and are Showing Up well for yourself, it makes it easier to be in service of and clean and clear for others.
 
PAUL: And on the same coin, if your audience were a room full of CEOs, what advice would you give them about interacting with the younger generation joining up?
ANESE: Don’t get caught up in the “Millennial Story.” See them as humans. Show Up with and for them. Ask them to Show Up with you, with each other, for themselves, and for the mission at hand. Connect them to purpose and WHY they matter and WHY their work matters in your organization; co-design roles and how you’ll work together; be flexible about designing what schedules look like so they can bring their whole selves to work – healthy and well and inspired; and do not get sucked into any story that says they are somehow harder to work with or don’t care. The younger generation needs to be seen, heard, called forth to create impact, and know that what they’re doing matters. Very much like any aged human being in your organization. 😉

Q&A with David Burkus, author of Under New Management

David Burkus is a best-selling author, an award-winning podcaster, and associate professor of management at Oral Roberts University. His latest book, Under New Management, challenges the traditional and widely accepted principles of business management and proves that they are outdated, outmoded, or simply don’t work — and reveals what does.
Read on for David’s insights on creativity, technology and how to be a popular boss.
Paul: Thank you, David, for you time and for your insights. In your book, The Myths of Creativity, you outline a practical approach for everyone to find new ideas. Would you share the essence of this approach with us?
David: Myths are stories we develop as a society or culture to explain mysterious things about the world or to reinforce shared beliefs. We’ve done the same thing with creativity. There are a lot of misconceptions about where it comes from or how it’s supposed to work that stand in the way of reaching our true creative potential. When we rewrite the myths about how creativity works, everybody benefits. For example, the Eureka Myth suggests that creative moments just appear suddenly rather than being the product of hard work.
Paul: Distraction and technology seem to be eroding our time alone – what do you think the consequences of this will be and what we can do that might impact this trend.
David: I’m both excited and terrified by connective technology. On the one hand, connectivity is going to enhance the amount of information we have access to and hence the raw material we can use to generate new ideas. On the other, as a temptation for distraction, that same technology can be a huge productivity killer. Everything in moderation – technology too.
Paul: You feature many influential authors and thinkers – like Daniel Pink and Nancy Duarte – on your podcast. Can you name four or five ideas that have come out of your of interviews that have somehow changed who you are or how you live your life?
David: I’m not sure I could narrow it down to four or five ideas, but I can mention a theme I’ve noticed with lots of people: time. Spectacular achievement, more than luck or talent, seems to be the result of putting in the time and continuing to work and improve. I realize that sounds like a cliché or something you’d see in a photo on Facebook, but at the same time, the reverse implication is fascinating. If you’re working hard on making a dent in the universe, you need to give yourself time and not get so frustrated that you haven’t “arrived” yet. It takes time.
Paul: You interviewed Anders Ericsson. How can we apply the idea of deliberate practice in everyday life even when we don’t have ten thousand hours or the desire to be the world’s best?
David: It takes a coach. When I interviewed him, he emphasized the role of feedback and spending time practicing what is hard over and over again until it’s not so hard. It’s not about the number of hours you rack up…it’s about how well spent those hours are. And without a coach or a guide, those hours likely won’t be used to their full potential.
Paul: What advice do you have for first-time supervisors who aspire to be a popular boss that everyone respects?
David: When people read my book Under New Management, they usually have one of two questions. Either they ask how to get started, or they ask what they can do if they’re not the CEO. Ironically, both are the same. Whether you’re sitting in the top seat, or you’re a brand-new manager, figure out what is blocking your people from doing their best work and find a way to eliminate it or shield them from it. Most people want to make a positive contribution, and many times the bureaucracy gets in the way. Your goal is to innovate the organization so that you can set talent free.

Honest reflection is powerful

January is a natural time to reflect on what we have accomplished, what we intend to accomplish, and how we might work to improve ourselves.
One of my favorite articles on personal development is “My Life as a Knowledge Worker” by the late management educator and author Peter F. Drucker. The article appeared in Inc. Magazine in February of 1997, and in it Drucker describes seven personal experiences that taught him how to grow, to change, and to age without becoming a prisoner of the past.
In “The Fourth Experience,” Drucker describes his experience as a young journalist. He was 22 years old and had just become one of three assistant managing editors at a newspaper headed by one of Europe’s leading newspapermen.
The editor-in-chief, then around 50, took infinite pains to train and discipline his young crew. He discussed with each of us every week the work we had done. Twice a year, right after New Year’s and then again before summer vacations began in June, we would spend a Saturday afternoon and all of Sunday discussing our work over the preceding six months. The editor would always start out with the things we had done well. Then he would proceed to the things we had tried to do well. Next he reviewed the things where we had not tried hard enough. And finally, he would subject us to a scathing critique of the things we had done badly or had failed to do. The last two hours of that session would then serve as a projection of our work for the next six months: What were the things on which we should concentrate? What were the things we should improve? What were the things each of us needed to learn? And a week later each of us was expected to submit to the editor-in-chief our new program of work and learning for the next six months. 
What this story illustrates is that reflecting on and telling the truth about the last year’s performance is powerful. Drucker claimed to enjoy these sessions, but he didn’t begin to incorporate them into his own life until about a decade later, when he’d become a professor in the United States and begun writing books. Since then, he set aside two weeks each year to review his work the previous year.
I invite you to take some time—for yourself individually or with your team members—to reflect on the past year and honestly answer the following questions:

What have we done well?
What have we tried to do well?
Where did we not try hard enough?
What did we do badly or fail to do?
On what things do we need to concentrate going forward?
What are the things we need to improve?
What are the things that each of us needs to learn?

While Drucker acknowledged that perfection continued to elude him, the exercise provided an excellent opportunity to evaluate and re-establish priorities, reshape expectations, and set new goals for improving performance in the new year.
To reflect and be empowered by the answers is part of being on a path to be remarkable.

HIGH-PERFORMING TEAMS PART I: CREATING SPACE WHERE EVERYONE FEELS SAFE

A group of researchers at Google completed an intensive two-year study of more than 180 teams looking for the key characteristics of their high-performing teams. The New York Times article on the study is worth your time.
Two elements stood out:
1. Psychological safety—people felt safe to talk.
2. Broad participation—all team members have equal opportunity to contribute to the group conversation.
There was nothing Google did in advance to help create the high-performing teams. The researchers were simply curious to see if they could discover the distinguishing factors that might be able to guide other teams to better performance.
Let’s explore the notion of psychological safety. What allows people to be self-expressed in groups?
This is a broad question, and there are many possible factors. Therefore, it’s always good to put the question to your own group and find out what they need in order to feel it’s safe to say or ask anything.
Asking the question is the beginning of your group’s exploration, which is the most direct approach, but I’ll offer my top candidates for increasing the psychological safety in your group:
• Take the time to get to know each other.
• Make listening and attentiveness the norm.
• Don’t make negative comments—be less judgmental.
• Work to understand defensive tendencies—taking things personally.
Take the time to get to know each other—don’t wait for team building.
To get the real power out of your team meetings, it’s imperative to get to know each other in a way that gives you permission to say or ask anything—in a way that makes challenging, back-and-forth conversation accessible. It may seem as if you know each other, but you probably don’t—at least not in terms of what is possible.
You can deepen your relationships without waiting for special team-building events. Working on relationships requires deciding to make time for it. It’s simple, but not easy. It means making a commitment, then shifting priorities to allow the time for making connections. You are busy—perhaps busier than you would like to be. Still, part of working in an organization demands that you find time to create and maintain the relationships you need to be successful.
As Tom Scheuermann at Oregon State University puts it, “It’s either pay now or pay later. If we ‘pay’ with spending a little time building relationships, we will avoid ‘paying’ later with having to re-explain things, deal with bruised egos, or handle confusion or colleagues who don’t seem to care enough to deliver on time.”
In the face of this reality, make spending time with your colleagues a priority. Making this small adjustment in your priorities can involve only a couple of hours a month, yet still make a real difference. The benefits of deeper relationships, while perhaps not immediately apparent, will allow for more effective communication and reciprocal support.
In meetings, you can put this perspective into action when you:
• acknowledge people when they enter the room.
• check in with people a few minutes before and after the meeting.
• give people your complete attention when they speak during the meeting.
• acknowledge when someone’s comments add to your thinking.
• speak respectfully when you disagree.
• notice who hasn’t spoken yet and invite them into the conversation.
Make attention and listening the norm in your meetings.
Consider that there is a way of listening that allows people to speak authentically.  A wonderful book by Michael Nichols, TheLost Art of Listening, makes the point that people typically listen to comprehend or to follow along in a conversation rather than to participate nonverbally in a way that lets the person speaking know you “got” what they said.
Nichols says that just listening without adding to or changing the conversation is what is important. Reassuring someone isn’t listening. Trying to solve the problem isn’t listening. Just listening is listening. And when people feel we are interested and paying attention, they will speak about the things that matter to them.
Yet we don’t listen very often, at least not in a way that is magical. We interrupt. We finish other people’s sentences. We pretend to listen. Sometimes we don’t even pretend.
Attention and caring are tightly connected. If you pay attention to someone who is speaking in a meeting or you pay attention to your small kids when they want to talk, they will interpret that you care. On the other hand, if you engage in side conversations or multitask with other work while people speak, they will make up that you are not interested. This will erode the safety and permission that exists in the meeting.
Always remember that your attention is a gift.
Don’t make negative comments—be less judgmental.
This is a tough one because the human mind is wired to continually assess and make judgments. The mind is fast—very fast, but American psychologist Carl Rogers, in his book On Becoming a Person, noted how this capacity to assess and judge can interfere with true communication:
The major barrier to interpersonal communication lies in the very natural tendency to judge—to approve or disapprove of the statements of the other person . . . Our first reaction to most of the statements which we hear from people is an immediate evaluation, or judgment, rather than an understanding of it. When someone expresses some feeling or attitude or belief, our tendency is, almost immediately, to feel “that’s right,” or “that’s stupid,” “that’s reasonable,” “that’s incorrect.” Very rarely do we permit ourselves to understand precisely what the meaning of the statement is to him.
Given the hardwired nature of this tendency to assess and judge, it isn’t productive to try to stop doing it. Still, because it can get in the way of your ability to understand and support others, there are ways to keep this judgmental mechanism at bay:
• Be curious.
• Remind yourself that the other person’s views are as legitimate as yours.
• Give the person speaking the benefit of the doubt; assume positive intent.
• When negative thoughts do occur, notice them and then set them aside and intentionally refocus on listening for clarity, understanding, and value.
Understand defensive tendencies—taking things personally.

One of my mentors consistently reminded managers: “Everyone is a little bit scared and a whole lot proud. And if you remember this, you’ll be better with people.”
You’ve also heard the phrase, “It’s nothing personal—it’s just business.” The only problem with this phrase is that, if there is a person involved, it is personal.
People sometimes set up criticism or disagreement or feedback with comments along the lines of “This isn’t personal … ” or “Don’t take this personally, but … ” From their point of view, perhaps it isn’t personal. Still, why did they say it? Because they know that it will feel as if it is personal. And they’re trying to avoid a defensive response, which is a deeply instinctive strategy to avoid being hurt.

Clearly, we’ve got work to do on both sides of the equation. We should do everything we can to avoid putting people on the defensive, embarrassing them, or teasing or discounting them. And we should resist the impulse to take offense and give ourselves time to put things into perspective so we can be the kind of person we want to be when we respond.

The capacity to work intelligently together depends in part on our realization that we are human beings and thus hardwired to be defensive when we think we’re being attacked. This is especially true during difficult situations or when collaborating across organizations or working virtually. In circumstances like these, where there’s less opportunity to deepen relationships, putting attention on being more thoughtful is essential.
One final thought: Good relationships are possible when people are comfortable with one another. How easy are you to be around?

It’s Time to Shake Up Mentoring – Here’s How We’re Going to Do It

I recently went to a walk-in clinic while traveling – it was called Doctors-on-Call. I had never been to this type of clinic before and I didn’t know what to expect. All I knew is that being sick away from home was miserable, and I wanted to feel better.
It turned out to be a great experience. They were friendly, provided excellent service and all I had to do was walk in off the street.
So this got me thinking. What other relationships could benefit from a setup like this?
That’s when it hit me: mentoring. January was National Mentoring Month, so it’s been on my mind a lot recently. And those of you who have taken my classes know that I’m an advocate for creating lots of relationships.
Most executives see mentoring as an important development tool and many feel it made a difference in their careers. Also, when organizations set up formal mentoring systems, a number of good things happen:

People get permission and freedom to ask for help.
Managers and senior employees are provided a clear path for contributing more broadly.
Expertise that improves productivity and employee success is shared.
Unintended obstacles created by the organizational structure are bridged with new relationships.

These outcomes are important. Yet I also believe that the current thinking on mentorship can be too limiting. Certain assumptions about formal mentoring programs need to be revisited, such as:

It’s long term. Most relationships are expected to last six months or longer.
Career guidance is the main focus.
It’s the manager’s job to design and lead the conversations.

If we changed this to a more “Mentors-on-Call” type system, we could change certain aspects, like:

Instead of thinking about a person’s overall career, looking at how can we help them be successful in his or her current position.
The typical duration could be one to three conversations.
The employee comes to each meeting with two to three specific questions.
After the initial experience, both sides could agree to ongoing availability if a need arises.

This would free up managers and veteran employees with expertise to help large numbers of people. The relationships would have built-in sunset clauses that keep the mentoring relationship from drifting into exchanging pleasantries.
I realize that one of the gifts of longer-term relationships is gaining the trust that allows almost anything to be discussed. That’s a valid point, but I expect that when people reach out to a broader network, they’ll find a couple of people they “just hit it off with,” and will still be able to use that person as a confidante.
The philosophy of mentoring is one you want to add to your culture, both as an activity and as something that leadership speaks about. For managers, this might be a check-in with your team about mentoring. Start with this setup:
I’d like to take 20 minutes and hear where everyone is on mentoring. Are you using it? If so, how? If not, what is in your way? I’m interested in taking advantage of the notion of mentoring and thought we’d just start by seeing what you think.
Then after mostly listening for 20 minutes, add your thinking and go from there. Adding these few elements to your mentoring program can produce dramatic results:

Ask managers and seasoned employees to make themselves available to people outside of their area so that employees have more options and sometimes more safety in their conversations.
Encourage new employees to build relationships broadly and pursue at least 10 different connections in the first six months. Tell them to simply start asking people to meet with them or suggest who they might ask.
Let all employees know that seeking the expertise of others is not only acceptable but recommended.
Expand your mentoring program beyond new hires. There are many situations where a mentor would be helpful. For example, when someone becomes a supervisor for the first time. Or starting a new job in a new discipline. Or working overseas.

Try these changes and see what happens. The most important thing is to get the conversation started within your organization.
